Quantum, deepfakes, and shadow AI: the three trends CISOs can’t ignore in 2026

Three trends get lumped together because they all sound futuristic. They deserve separate treatment, because they demand completely different timelines and budgets. What each actually requires of your programme this year.

Three topics keep surfacing in every 2026 security trends conversation: quantum, deepfakes, and shadow AI. They get lumped together because they all sound futuristic. They deserve separate treatment, because they require completely different timelines and budgets.

Quantum: a long-lead migration problem, not a current threat

Cryptographically relevant quantum computers do not exist yet, and estimates for when they might vary widely. The actual 2026 action item is not defending against a quantum attack today. It is starting the inventory: which systems, certificates, and data flows depend on the algorithms that would eventually be broken, and which of your vendors have a credible post-quantum migration timeline. Harvest-now-decrypt-later is the specific risk that justifies acting early, for any data with a long confidentiality shelf life.

Deepfakes: already operational, underestimated

Unlike quantum, deepfake-enabled fraud is not a future risk. Voice cloning from a few seconds of public audio and real-time video manipulation are both cheap and accessible now. The action item here is process, not detection technology: any payment change, credential reset, or urgent executive request delivered by voice or video needs an out-of-band verification step that does not depend on recognizing the person.

Shadow AI: a visibility problem you can start closing this quarter

Unsanctioned AI tool usage across an organization is growing faster than most governance programs can track it. Unlike quantum, it requires no exotic technology to address, just the same asset-visibility discipline applied to a new category of tool.

How to actually prioritize across the three

Sequence by how much lead time each one requires and how far the risk already extends. Quantum: start the inventory now, budget for migration over years. Deepfakes: fix verification processes this quarter, because the risk is already live. Shadow AI: start visibility work immediately, because every week without it is another week of ungoverned data flow. None of the three should be ignored, but they do not belong on the same timeline.
